The situation
A 12-year-old DOS POS was breaking down weekly. Tax-authority e-invoice deadline was 8 weeks away. No reliable inventory data across branches. Cashiers were resistant to change after a previous failed rollout.
What we did
We migrated inventory + customers + AR in three batches over two weekends. Smart POS was deployed offline-first so the network was not a blocker. We ran shadow shifts with each cashier before cutover; this killed resistance early.
The outcome
Cutover happened during one Friday night per branch with zero downtime. ETA e-invoicing was live before the deadline. Inventory variance dropped from ±18% to ±2% in the first month.
